The problem
Atlas had healthy signup numbers and an unhealthy drop-off: most new accounts never connected a data source, and an account that never connected a source never came back. The existing onboarding was a nine-step wizard that asked for company details before it showed anything of value.
The approach
We watched twelve first sessions before changing anything. Every one stalled in the same place — the connection step, where users had to leave the product to find credentials they did not have on hand.
So the redesign inverted the order. New accounts land in a populated sample workspace and can explore immediately; connecting real data becomes an invitation once they have seen what the product does, not a toll gate before it. We cut the wizard to three steps and moved the rest into contextual prompts that appear when they are actually relevant.
The outcome
Activation — accounts reaching a first connected source within seven days — moved meaningfully in the A/B test, and support tickets about setup fell off. The sample workspace also turned out to be the most-used thing we shipped: sales started opening demos with it.
